A real-estate project goes through three distinct phases, each with a different security problem. The mistake most developers make is deploying the same generic guard count across all three. The phases need different deployments — and the right deployment in each phase saves money in the phase that follows.
Phase 1: Construction (months 0–24)
The problem: Material theft (rebar, cement bags, electrical fittings, copper wire), unauthorised labour intrusion, vehicle access control, theft of contractor equipment overnight.
Typical losses on an unsecured 5-acre construction site: Material shrinkage of 4–8% of project budget — at typical Siliguri project sizes, that's ₹15–40 lakh you simply lose to theft over the project lifetime.
Deployment model we recommend:
- 2 guards day shift (gate + materials in/out register)
- 3 guards night shift (gate + perimeter patrol × 2)
- Supervisor visits 3× per week
- Visible signage, materials register signed by the contractor's storekeeper, photo records of inbound and outbound

Phase 2: Sales gallery / sample flat (months 12–30)
The problem: Sample flat is unattended after-hours, has expensive fixtures and finishes that get pilfered, location is now a high-traffic public-facing site with hundreds of visitors weekly. Security here is half about asset protection and half about brand presentation.
Deployment model:
- 1 well-groomed guard at the sample-flat entrance during opening hours
- 1 night guard for the sample flat and sales gallery
- Female guard during women's-only viewing slots if you offer them
Monthly cost: ~₹35,000 (Premium tier — the customer-facing presentation matters more than for construction sites)
Phase 3: Post-handover society security (years 1+)
The problem: Now you're running a residential society. Visitor management, parking enforcement, vendor entry, club-house and amenities security, occasional handover-period disputes between developer and residents.
Deployment model varies by society size, but a typical 200-flat society in Siliguri runs:
- 2 guards day, 2 guards night at main gate
- 1 floating patrol guard
- 1 club-house / amenities guard during operating hours
- Optional: 1 supervisor present 8 hours daily
Monthly cost: ~₹90,000–₹1.3 lakh depending on amenities scope
The handover trap
The expensive mistake is over-deploying in Phase 1 (more guards than the construction site needs) and under-deploying in Phase 3 (because the developer doesn't want to set a precedent that the AOA / RWA finds expensive to maintain after handover).
Get this backwards and:
- Phase 1: You're paying for guards you don't need; theft happens anyway because the deployment isn't structured around the actual risk vectors.
- Phase 3: You hand over a society with under-staffed security; the first major incident happens in month 2 post-handover; AOA blames the developer; brand damage for your next project in the same city.
